When to use it
- A member asks how the referral program works — Generate their personal referral link or code and explain the reward structure
- Processing a referral reward — A referred friend's first payment has cleared; award the referrer's reward and notify both parties
- Linking a new member's referral source — A new sign-up mentions they were referred; identify the referrer and link the referral
- Monthly or quarterly referral program review — Report on referrals made, conversion rate, reward cost, and revenue generated
- A member wants to redeem referral credits — Check their balance and process redemption (free months, PT sessions, merch)
- Designing or adjusting reward tiers — Model the cost and projected uptake of different reward structures
- Handling a referral dispute — Two members claim the same referral; review the attribution timeline
Mistakes to avoid
- Not setting an attribution window — Without a defined window (e.g., referral must sign up within 30 days of clicking the link), old browser cookies will credit referrals that happened months ago. Set a hard cutoff.
- Rewarding before payment clears — Awarding the reward on sign-up instead of first payment is the most common referral program error. If the prospect signs up but never pays, you've given away a reward for nothing.
- Not notifying the referrer on sign-up — The emotional moment for the referrer is when their friend *signs up*, not when they pay. Send a "your friend has signed up!" notification immediately, with a "reward pending first payment" note.
- Making the reward opaque or hard to redeem — If members don't know what their credits are worth or how to spend them, they stop referring. Show their referral balance prominently in the app and on receipts.
- Not tracking referral quality — A referred member who cancels after 2 months still cost you the reward. Track the LTV of referred members by acquisition month and review whether your reward cost is justified.
- Only promoting the program at sign-up — Most members forget the referral program exists. Promote it at 90-day and 180-day membership milestones, during challenges, and via in-gym signage.
